Managing the ‘cleanout’ tradeoffs

Managing litter quality is an important aspect of raising healthy broilers economically. Litter quality directly or indirectly impacts bird respiratory health, microbe numbers and viability, ventilation needs, propane usage and worker health. For these reasons, managing broiler litter should be an organized effort of both broiler company personnel and the broiler grower.

In the United States, broiler litter reuse for some period of time is the norm. Experience has shown that this system works well and has some practical advantages over cleaning out after each flock. In addition, environmental regulations have defined how farmers can use broiler litter as a fertilizer, forcing broiler growers to use and market their litter more carefully. Scarcity of suitable litter materials is an increasing problem in many broiler growing regions. Short pine shavings supplies and loss of other competing materials is making it expensive and/or difficult for growers to purchase materials for replacement after cleanout and to top dress.

In a given region, one or more of these situations may make frequent cleanouts unattractive. Fortunately, litter can be reused successfully if managed properly.

Used litter naturally exposes young birds to low numbers of many different kinds of microrganisms. This early exposure provides a type of competitive exclusion inoculation for birds such that they are less open (naive) to infection by pathogenic organisms. This assumes, of course, that substantial disease problems didn't carry over from the previous flock. Young broilers can be exposed to low levels of a variety of bacteria, coccidia and vaccine strains of viruses. Many operations that clean out litter after every flock experience more severe forms of common diseases because birds reach later ages in a naive state before being exposed to a pathogen with little immunity and gut colonization by competing bacteria.

In Alabama, the majority of growers clean out litter from their houses once a year in the spring. This system provides a yearly boost in performance when microbe numbers are reduced and sub-clinical infection is at a minimum. Growers report an improvement in settlement ranking associated with new litter, and integrators expect an improvement of three to four points in feed conversion and 1.5 points improvement in condemnations in the plant. In deciding when to clean out litter, the short-term benefits in live performance seen with cleanout must be weighed against the costs and labor involved in frequent cleanout, the ability of the grower to obtain sufficient bedding materials at a reasonable price and the local market for litter as a fertilizer source. Currently, a truckload of pine shavings costs around $700. This would place the cost of replacing shavings in a house at $700-$1,400. The cost of having the litter removed would be added to this in figuring the cost of cleaning out regularly. This must be balanced against the increased costs of ventilation and litter treatment necessary with built-up litter.

If conditions are such that regular cleanouts are difficult to accomplish for any reason, growers must use litter management techniques to keep built-up litter from being an economic drain on their operation. During the growout, ventilation, heating (when necessary) and water quality must be managed to keep litter dry and minimize ammonia and microbe levels. If house management is substandard during growout, microbe levels, particularly bacteria and coccidia (viruses actually like dry conditions) will increase to the point that reducing these levels between flocks becomes more difficult. For this reason, built-up litter systems require tighter house management to work properly. This concept becomes particularly evident if growers in an area must reuse litter for several years as is common in some broiler growing regions. Good house management, combined with a number of techniques (decaking, windrow composting, litter treatments, tilling) will allow growers to make the most of built-up litter if litter reuse for more than one year is needed.

Downtime must also be considered if litter is reused. Resting litter between flocks allows microbe levels to decrease as the litter cools and dries out. An economic balance must be reached between company and grower income and the biology of house environment. A minimum of 10 days downtime will allow litter to cool and dry sufficiently to reduce microbe numbers. If possible, 14 days downtime will reduce the disease threat even more. It must be remembered, however, that spore-forming bacteria will not be reduced with downtime. For this reason, spore-formers like clostridia (associated with gangrenous dermatitis and necrotic enteritis) may build up over time. Cleanout is the best option if conditions associated with spore-forming bacteria become a problem.

During the last few years, broiler producers have refined methods of in-house litter composting with the intent of using this technique to reduce bacterial and viral load between growouts. Growers frequently use a box blade to create windrows, although several companies make compost turning equipment that works wonderfully to make windrows in a poultry house. Creating windrows will require several hours of work per house. Respreading litter after composting will take a similar amount of time. Cake may be left in to provide enough moisture for compost bacteria to proliferate. If litter moisture is low, the targeted bacteria will not grow and the proper composting temperature will not be obtained. Most growers will run a cruster through the house to break up the litter and incorporate air.

Research completed in the Poultry Science Department at Auburn University and at Louisiana State University (Theresia Lavergne) shows that maximum temperatures (130 F to 140 F) are reached within 24 hours of windrowing, and temperatures begin dropping after about 48 hours. This is long enough to kill most pathogenic bacteria and viruses. Based on this, a three- to five-day in-house composting program between flocks is a useful way to reduce viral and bacterial pathogens and improve bird performance. High temperatures were maintained even longer in covered windrows. Covering allows all litter (including that on the outside) to compost and holds ammonia that contributes to killing microorganisms.

Using windrow composting to partially rejuvenate litter, if cleanout isn't feasible, makes sense from an economic viewpoint. Reduced levels of fragile microorganisms such as the LT virus, campylobacter and salmonella help to insure optimum bird performance and reduce human food safety concerns. Reduced loads of other harmful bacteria and viruses allow birds to use feed for growth and performance rather than for fighting off mild (and often unseen) disease challenges. Also, litter ammonia levels are reduced at the start of the next batch of birds. Although improvements in performance from in-house litter composting may not mimic total cleanout and sanitation, health and performance improvements are substantial and pay dividends for the efforts that the grower must invest.

Much of the broiler industry has embraced the use of litter treatments to improve performance and health when broiler litter is reused. In general, reduction of house ammonia levels is the primary purpose for using a litter treatment, although reducing litter pH also reduces microbe viability. In recent years, reasons for using a litter treatment and any potential benefits from its use have expanded to include improvements in performance and environmental concerns. Ammonia-reducing litter treatments offer a better in-house environment for the birds. This is important if conditions dictate the reuse of litter for extended periods.

Built-up litter systems are common throughout the broiler industry and can be used effectively with good management. Despite this, a yearly cleanout does generally show a transitory boost in performance, indicating that subclinical infections and/or ammonia emissions do reduce performance measurably.

Many factors influence how often a grower can clean out broiler house litter; including litter sale/disposal options, bedding availability and cost, perceived disease load and litter quality. Techniques such as in-house litter composting, frequent between-flock tilling and litter treatments may help growers manage built-up litter if frequent cleanout is impractical.

Two Way Services LLC, a commercial poultry litter management business based in South Carolina—and run by two growers—is growing steadily, doing poultry house cleanouts all over the state and moving an estimated 25,000 tons of litter a year.

Four years ago John Koon asked his cousin, Jason Holsomback, if he wanted to join him in buying into a commercial poultry litter cleanout business in Ward, South Carolina. For Koon, already a poultry farmer with five broiler houses, it was a good fit.

Holsomback had recently graduated in cardiac rehabilitation, had only worked a year in his field and had never raised poultry. The fit for him wasn’t as readily apparent. But since they teamed up, their company—Two Way Services—has tripled in size and is still growing.

litter 2With an equipment fleet that continues to grow, Two Way Services LLC manages the poultry litter of approximately 400 houses, most of them within a 65-mile radius of its base in Ward, South Carolina.


The company performs cleanouts all over the state, with most of the houses within a 65-mile radius. They manage approximately 400 houses and move an estimated 25,000 tons of litter a year. It takes six employees and several part-time staff to handle the workload, which is primarily broiler houses, but also includes breeder, pullet, and a few layer houses. In addition to cleaning, Koon and Holsomback have divided up the managing responsibilities—Koon handling the soil contracts and soil samples, while Holsomback oversees the billing. So far it’s working fine.

The two men are technically manure brokers. “In South Carolina you need a manure broker’s license to handle litter the way we do and in this capacity,” says Koon. “We set up contracts with the growers. We do the cleaning, but we also take care of all the paperwork—the manure analysis and the soil samples where it’s being applied. It takes a big burden off the growers.”

Poultry farmers are given a variety of options. They can choose from services that range from simply cleaning out their facility with the farmer doing the paperwork himself, to a three-year contract that sees Two Way Services handle everything including housekeeping, a full cleanout, applying the manure and all the paperwork.

Most of their customers choose the latter. “Every nine weeks we know when it’s about time to go in and do their work,” says Holsomback. “We’ll do a ‘crust out’ where we take the wet litter out of the house and leave nothing but the dry litter on the floor. It reconditions it for the new chickens coming in. Then once a year, we’ll take in the industrial loader and clean houses out to the ground. If it all works out right, every day we’re doing something somewhere.”

Why are so many farmers looking for commercial cleanout services rather than doing it themselves? Koon and Holsomback say there are a number of reasons.

  • A well needed break: “When their chickens go out, the farmers have a week and a half before they get the next ones in. A lot of people like to take off and enjoy those days. It would take almost that entire time if they had to do all the work themselves,” explains Holsomback. “We’ll even put sawdust in the house for them, too, so all they have to do is come in and set their equipment up and they’re ready for their next flock.”
  • Costs savings: For even an eight-house farm, it would be hard to justify buying all the equipment, especially since some of it is only used four times a year.
  • No hassles from DHEC (Department of Health & Environmental Control): In South Carolina, if there is a complaint about odor or how the manure was spread, DHEC is contacted and must check it out. “The farmers are supposed to send them to us and that’s when we have to have that paperwork ready to show them—the soil sample, the manure analysis. We’re responsible for having done everything right,” says Koon.


For Koon and Holsomback, the ideal contract is one where they are paid for cleaning out the litter from the barn, and they then turn around and sell the litter to farmers growing crops such as cotton, peaches and corn. “We also do a lot of cattle operations and spread on pasture lands,” says Koon. “Some of it we just send off in bulk. We have a tractor trailer and can move it out of state or we’ll truck and trailer it to farmers and they’ll spread it themselves.”

They have learned that depending on the type of house, the litter can differ significantly. Broiler houses, for example, have a higher nitrogen level and the litter is a little drier. Breeder houses, on the other hand, are moist and contain more calcium and potash.

“Some farmers get it in their minds that one litter is a whole lot better than another one,” says Koon, “But we’ve got pretty good customers who will buy if we have something close to them. We try to gauge it so it’s hauled the least distance—it’s better for us, and we don’t have to charge them as much for fuel costs.”

When they do spread, Two Way Services uses a two-ton truck with a Chandler spreader body consisting of floor chains and spreader paddles on the back. “We just apply the desired amount of tons per acre and we can gauge that on the spreader body,” says Koon.

Since they are constantly working on one or more jobs, they have a growing fleet of equipment:

  • four industrial low profile loaders for cleaning the houses: two Terex 640s, one Massey Ferguson 50EX, and a Massey Ferguson 640;
  • three Chandler spreader trucks, with another on the way;
  • three tractors: a Massey Ferguson 375, a Farm Trac 550 and a Massey Ferguson 3445;
  • three KMC housekeepers used to crust out;
  • a brand new Peterbilt truck with a 42-foot Red River belt drive trailer for bulk litter and shavings transport.


Work is heaviest for the men and their crew January through June. “Most people are planting in the springtime and want to get the litter on their land right before they plant,” says Koon. They put in long hours seven days a week for the entire six months.

The challenge for the men is keeping the equipment in working order. There is no such thing as downtime, especially during the busy season. “You have to work through it. As a matter of fact, last night we had two guys that worked all night. Usually, we don’t like to work at night because it’s harder in the dark just using headlights. But sometimes we just have to do what we’ve got to do,” says Holsomback.

“Learning how to maintain the equipment better was probably the biggest thing we picked up on real quick. We tried to hire it all out to start with, then realized we had a tremendous maintenance bill at the end of the year,” he explains. “We got somebody in who could work on stuff a whole lot better than we could. But we still have a little learning curve there.”

Luckily, work slacks off a bit in the summer when both Koon and Holsomback need to stick close to their own poultry businesses. (Koon now has three broiler houses and Holsomback built four broiler houses three years ago.) “It wouldn’t take but a couple of minutes if something were to go wrong in this heat. The humidity is the real killer,” says Koon.

While they monitor their own farms, they look to their four full-time employees to handle the cleanout business and to be where they need to be.

“Sometimes its slow enough we have to find extra work for them,” says Holsomback. “We’ll put them on our own personal farms (which are side by side, with an acre between them designated for Two Way Services). A lot of times we let them have days off during the summer or work half days. It all balances out with the seven days a week in the spring.”

With the chicken business booming in South Carolina and new houses being built every month, Koon and Holsomback are now facing a little competition. “We kind of had a monopoly on it, but there have been a few others that have sprouted up. And a couple of them are hanging in pretty good, so we’re competing to get the new farmers under contract before they build,” says Holsomback.

“We’ve had a lot of people that I call ‘fly-by-nights’ because they jump into it and don’t realize what they’re getting into,” he adds. “A lot of homework has to be done on it before you do it, because it’s not for everybody. It’s pretty demanding and, of course, you smell bad every day.”

In addition to the competition, they are also dealing with rising fuel prices. In the last 20 months they have had to increase their prices twice—something they’ve never done before. “We should really increase it more, but we try to meet the farmers half way,” says Koon.

But the rising fuel prices have also been a boom to the company as well. Commercial fertilizer prices have skyrocketed and created a greater demand for litter. “We could pretty much name our price this year,” says Holsomback. “And there were some we couldn’t even get to because we didn’t have enough litter.”

But despite the ups and down, the smell and the hours, Koon and Holsomback are still enjoying the work and gearing up for growth. “We’re steadily taking on new customers. And we’re trying to stay ahead of the curve as far as having equipment and having help to do that,” explains Holsomback. “It’s great work.”

    Introduction

    The first step of any disease prevention program starts with a comprehensive plan for cleaning. This plan is multifaceted and includes a rigid set of principles, good husbandry and management practices as well as a clear employee understanding of the importance of the cleaning process. The purpose of cleaning is to reduce or kill biosecurity threats to the health of future flocks. This includes vermin, rodents, insects, bacteria, viruses and parasites. Cleaning a poultry house is similar to peeling an onion in that it must be done in layers. First there is the physical removal of debris such as dirt, dust and litter using equipment such as tractors, blowers and brooms. Second, is the reduction or elimination of debris adhered to surfaces and in difficult to reach places. Finally apply water and detergent to free any remaining material adhering to the equipment

     

     

    Preparation and Pre-cleaning

    • Ensure that the house is completely empty before cleaning.
    • Insects (flies, mites, ticks, beetles and cockroaches) carry and spread diseases. An effective insect eradication and control program is most effective once the house is empty but still warm. Spray an approved insecticide both inside and outside the building (including a 6 m wide area around the house). The outside application is important because insects will look for places to hide and hibernate as the building cools making eradication more difficult. The building should be closed for three to four days after insecticide treatment.
    • After house depopulation, use bait stations and rodenticide that cause death after a single dose. All feed should be removed from feeders to attract rodents to the bait stations. Bait stations should be placed inside and outside the poultry houses.
    • Collect and remove litter from the flock in sealed trucks. Bury or burn the litter if the previous flock has experienced a disease outbreak.
    • Perform maintenance and repair of surfaces including floor cracks, door frames, damaged panels, slats and equipment.

    Dry Cleaning

    • All cleaning operations should begin with the uppermost surfaces and proceed downwards to minimize possible re-contamination of previously cleaned areas.
    • Dismantle all removable equipment, slats and fittings, remove them from the building and collect them in a specific area outside the poultry house for cleaning.
    • Dry cleaning (i.e. brushing, scraping, vacuum cleaners, air blowers etc.) should be performed inside and outside the poultry house, farm storage, and egg rooms. While dry cleaning, pay special attention to the fans and air inlets, light system, beams (especially in corners) heating system and electrical equipment which cannot be removed (e.g. motors, switches). These difficult areas should be dry cleaned by blowing with compressed air. Egg collection equipment should be opened and egg belts removed. All egg debris, dust and dirt should be swept away.

    Wet Cleaning

    • Wet cleaning involves washing and possibly soaking the poultry house with water and detergents using a high-pressure washer. The water quality has to be minimally fit for animal consumption, and free of organic or inorganic material that may negatively interfere with chemical efficacy. Use warm water (60°C, 140° F) for all wet cleaning steps.
    • Electrical equipment including control panels and switches should be waterproof or covered with plastic sheets and tape. An International Protection Code (IP) of IP65 or higher is required for the lighting system to withstand high pressure washing procedures. High pressure spraying will facilitate the washing of hard to reach areas. Correct washing should be done systematically, starting from the top downwards and from the back of the house to the front moving carefully from one side of the house to the other side. All surfaces must be completely cleaned, including ceilings, walls, feeding and watering systems, egg nests, and conveyors. If a lot of water or dirt is collected on the floor, remove it to avoid recontamination of previously cleaned areas.
    • Some of the equipment may require soaking to loosen dirt, but all of them should be staged above the floor with sufficient drying space.
    • Other rooms and farm facilities such as farm storage rooms, egg rooms, and personal facilities like canteens, showers and restrooms should be carefully washed with high pressure.
    • Water systems should be flushed with high pressure 15 to 30 psi, then filled with water sanitizer used in accordance with the manufacturer’s recommendation. Allow sanitizer to remain in the system for 24 hours. It then needs to be flushed again with high pressure until the water coming out from the system is clear.
    • Silos must be completely emptied and cleaned from above by high-pressure washing, both inside and outside. Feed taken from a silo must not be used for subsequent flocks.

    Under practical farming conditions site sterilization is impossible, but every possible measure which helps to reduce the risk of infection is worthwhile. Integrating a well-planned cleaning and disinfection program with sound biosecurity makes it more likely obtain successful breeder production results.
